March 10, 2026With the rise of generative AI and Agentic AI, we are moving from the Knowledge Age (which began roughly with the rise of enterprise systems and networked systems forming the internet) and into the Wisdom Age. As we moved into the Knowledge Age, when you’re no longer competing for access to information, but rather on responsiveness to knowing what the information means and what to do about it. As we move into the Wisdom Age, we no longer struggle with access to information, but rather with the coordination of insight and action from emerging information. As insight comes from different directions, in the Wisdom Age your organization needs to distribute decision rights closer to where the insights come from in order to respond and adjust faster. The Wisdom Age requires a structural upgrade because the basis of competition has changed.
The Gap That Slows Modern Organizations
You’ve felt it: the weekly meeting where everyone reviews the same dashboards, the same customer feedback themes, the same competitor moves, yet the decision still has to “go up” before it can come back down as permission. By the time the approval arrives, the moment has shifted.
The organizational hierarchy we inherited was optimized for a different era, one where information was scarce, slow, and expensive to distribute. In that world, centralizing decisions made sense because the “few people at the top” were the ones who could realistically get the best information package. But in the Knowledge Age — and accelerating into the Wisdom Age — information is ubiquitous. The constraint is no longer access. It’s meaning, judgment, and speed of coordinated response.
Andrew and I state this bluntly in HumanCorps: organizations may say their people are key, yet they withhold information, restrict who knows what, and control the decision-making process. The result is a system that can see reality but can’t metabolize it.
Why Responsiveness Now Beats Possession
When “everyone has access to the same information,” the old differentiator evaporates. Competitive advantage shifts to process adaptiveness, responsiveness, creativity, innovation, and judgment. It’s what we frame as wisdom: applying knowledge well in context (the famous reminder: knowledge is knowing tomatoes are fruits; wisdom is not putting them in a fruit salad).
In that environment, insight doesn’t arrive politely through a chain of command. It comes from different directions:
- a customer-facing rep noticing a pattern before analytics flags it,
- an engineer sensing a failure mode early,
- a supply chain coordinator seeing a constraint forming,
- a community manager watching sentiment turn.
The point is simple: if insight emerges at the edges, but decision authority is trapped at the center, the organization becomes slow by design.
Decision Rights: The Keys, Not the Permission Slips
HumanCorps defines decision rights as the explicit permissions and constraints specifying who may make, challenge, or override particular decisions, under what conditions, and with what risk and accountability guardrails. This is not empowerment theater but rather a shift in the operating architecture.
In HumanCorps, Andrew and I emphasize two crucial distinctions:
- Decision rights vs positional authority. Positional authority flows from rank and tends to create bottlenecks. Decision rights decentralize authority so the most qualified (often closest to the work) can act.
- Decentralization vs chaos. In HumanCorps we reject unfettered autonomy for every employee as the answer. Instead, we argue for distributing decision rights inside risk envelopes: clear boundaries for “how far we can go without asking,” “who we call when it gets hairy,” and when escalation is mandatory.
That’s how you get speed without blowing up governance.
Neuroscience: Why Centralization Fails Under Real-World Complexity
The uncomfortable truth is that human decision-making is not as rational as we like to believe. Rank doesn’t change that. Our brains are wired for shortcuts, not precision. Adding more data doesn’t fix the problem, though it often makes it worse.
Neuroscience supports the same direction of travel. Under stress and time pressure (i.e., common conditions in fast-changing markets) prefrontal cortex functions that support working memory, cognitive flexibility, and inhibition degrade. Stress shifts cognition toward more reactive patterns, making nuanced judgment harder (Arnsten, 2009; McEwen & Morrison, 2013). That means the “central brain” of the organization — the executive layer — can become cognitively overloaded precisely when complexity spikes.
Now connect that to structure: a hierarchy that funnels more and more decisions upward creates a biological bottleneck. You’re asking a small set of humans to do the most integrative thinking in the highest-stress conditions with the most information noise.
Then there’s motivation. When decision authority is withheld, people closest to the work experience reduced autonomy. Motivation research shows autonomy is a core driver of intrinsic motivation and sustained engagement (Deci & Ryan, 2000). Remove autonomy and you get compliance: people wait to be told. In a responsiveness-based competitive context, waiting is losing.
So distributing decision rights isn’t just about speed; it’s about keeping brains out of threat states and keeping motivation alive long enough to adapt.
The Performance Payoff of Decision Rights Near Insight
If you accept the conditions above, you begin to see how decision rights enhance agility and responsiveness, particularly as organisations adopt technologies like robotic process automation and generative AI, which increase the demand for flexible, decentralized decision-making.
When decision rights move closer to insight:
- Customer experience improves. Frontline teams can respond instead of hiding behind “company policy” or “the computer says no.”
- Operational efficiency rises. Fewer approval loops means fewer delays and less wasted coordination.
- Innovation accelerates. Ownership and accountability increase when teams can actually act on what they see.
This is why HumanCorps frames the future organization as human-synthetic: AI can help surface patterns and synthesize signals, but humans must have the authority to apply judgment in context. Otherwise, AI simply produces better reports for the same slow approval machine.
From Central Control to Distributed Judgment
Our message in HumanCorps isn’t “leaders should decide less.” It’s “leaders should design better.” Their job becomes creating the conditions — transparency, psychological safety, decision rights, risk envelopes, and shared meaning (sapience) — so the organization can respond as a living system.
Because in the newly emerging Wisdom Age, the question isn’t whether you can access information.
It’s whether you can turn information and knowledge into action before reality moves on.
