CRMs Don’t Build Trust. People Do.
February 10, 2026No one person can effectively manage the complexity of a growing population possessed with evolving technology and a diversity of needs. That statement isn’t cynical. It’s structural. It’s biology meeting systems reality.
We are alive at a moment of hyper‑disruption (and have been for a few decades). The conditions in the environment are not merely complicated but chaotic and often incomprehensible. In that context, the fantasy of the singular manager, the heroic decider at the top, doesn’t just fail occasionally. It fails by design.
The Complexity Ceiling: Why Scale Breaks the Lone Leader Model
In Demosclerosis (1994), Jonathan Rauch introduced a deceptively simple metaphor: put ten people around a table with a basket of bread and most can intuit fairness and sufficiency. Expand the group to 500 and the same judgement collapses. The problem isn’t a lack of virtue; it’s a scaling limit in human perception and coordination. Demosclerosis is the inability to appreciate contexts at scale, rooted in the fact that humans can only manage so many data points and resulting complexity before our reasoning degrades.
This is where many systems reach for a familiar reflex: concentrate authority. When coordination becomes hard, we appoint a “single throat to choke,” a super‑executive, a central planner. In our book HumanCorps, we argue that this reflex is understandable, yet usually self‑defeating. As groups grow, our methods of organizing, communicating, and acting together begin to disintegrate, and the instinctive response is to centralize power in singular figures. That can produce short‑term clarity, but it typically leads to long‑term failure because it narrows the system’s view, amplifies blind spots, and turns decision quality into a matter of luck.
As enterprises became unrecognizably complex, effective leadership cannot rest in a single person.” Executive teams exist everywhere now, but too often they operate as adjacent soloists, not as a true team aligned around enterprise‑wide sensemaking and action. The result is predictable: fragmented decisions, local optimization, and an organization that cannot respond as one organism to a changing ecosystem.
Neuroscience: Your Brain Was Built for Tribes, Not Complexity-at-Scale Problems
Organizational limits are tied to human limits. We evolved for small groups. For instance, though the exact number is debated, what is not debated is that Dunbar’s number (roughly 150 stable relationships) is a limit of human cognitive. That’s not a management preference; it’s a cognitive constraint.
Neuroscience and cognitive science reinforce the same point. Working memory, the mental “scratchpad” for holding and manipulating information, is sharply limited. Classic findings show that as the number of elements we must juggle increases, reasoning quality deteriorates, roughly being 7 plus/minus 2, unless under stress, when the number drops to 4 (Miller, 1956; Cowan, 2001). As complexity rises, leaders are forced into compression: simplifications, heuristics, and slogans.
Stress makes it worse. Stress can overwhelm attention and information processing, degrading decision quality. Neuroscience has long shown that acute stress shifts cognition away from flexible, deliberative control toward more habitual and reactive responding, reducing prefrontal cortex effectiveness and impairing complex planning (Arnsten, 2009; McEwen & Morrison, 2013). In plain terms: the more complex and urgent the world becomes, the less capable a single human becomes at the kind of integrative judgement the situation demands.
So if the environment is BANI (i.e., brittle, anxious, non‑linear, and incomprehensible) then appointing one person as the integrator of everything is not leadership. It is overload institutionalized.
Technology Multiplies Needs Faster Than Hierarchies Can Interpret Them
Growing populations don’t just scale linearly; they diversify. Needs splinter by culture, identity, locality, economics, and values. Meanwhile technology expands the option set—new tools, new risks, new moral tradeoffs, new second‑order consequences.
Modern systems have become so vast that we feel utterly powerless against the enormity and complexity of the situation. That helplessness isn’t just personal psychology; it is also a design signal. When institutions respond by adding more layers of control — more dashboards, more targets, more approvals — they create the illusion of safety while increasing brittleness.
We seem to be approaching, or perhaps gone far beyond, the limits of Industrial‑Age structures: static hierarchies that filter information upward, overload executives, and incentivize short‑termism. In such systems, the leader’s “view from above” is restricted and distorted. Even perfect intent can’t overcome distorted inputs.
Collective Intelligence: The Only Scalable Alternative to Heroic Management
If one mind can’t hold the whole, what can? Fortunately, there are other capabilities in human systems such as collective intelligence. In this concept, groups can outperform even the smartest individual when conditions are right: mutual respect, diverse perspectives that generate constructive tension, and collaborative interaction where people build on one another rather than letting the loudest voice dominate.
This isn’t consensus culture. It’s distributed cognition.
It will require some design choices: we will need to clarify decision rights, create risk envelopes, enable teeming (dynamic team formation), and build sapience (shared meaning derived from experience). In other words, scale requires better flows of information and authority, not bigger titles.
We need to first acknowledge that humans alone are sufficient to address the complexity. We will need to consider properly integrated technology to bridge our limitations. Not by replacing human accountability, but by augmenting the human collective through what we call Synthetic Symbiosis: tools that reduce silo friction, surface patterns, support coordination, and help groups maintain shared reality.
The Real Premise: Stop Looking for the One Person
The dangerous part of the “one leader can manage it” myth is not that it asks too much of leaders. It asks too little of everyone else.
HumanCorps notes that our systems condition us to defer to the HiPPO (i.e., the Highest‑Paid Person’s Opinion), turning complex decisions into performances of authority rather than outcomes of insight. Yet everyone possesses part of the solution to complex problems. The job, then, is not to find the singular manager who can carry the world. The job is to build organizations and societies where many people can contribute their partial truths, where decision rights match insight, where teams can swarm and flock as conditions change, and where technology amplifies coordination instead of amplifying control.
The complexity of a growing, technologically evolving, diverse population is not a problem waiting for a hero.
It is a design problem waiting for a system.
