April 22, 2026When Andrew and I set out to write HumanCorps, we recognized that modern approaches were overlooking mindset, which represents the difference between extrinsic and intrinsic motivation. But there’s another form of human motivation, too often underestimated: social motivation, expressed through shared reality.
Because in the modern organization, people are not simply motivated by rewards and punishments. Nor are they motivated only by private passion. They are motivated by what their work means to them, what it says about them, and, crucially, whether their reality is validated by the group they belong to.
The Gap That Keeps “Motivation” Stuck in the 1900s
You can feel the old logic in how many organizations are run: targets, rankings, bonus pools, performance management cycles. The underlying belief is the Industrial-Age premise HumanCorps calls out explicitly as focusing on the workforce as a unit of production rather than a unit of value-creation. In that worldview of workforce as unit-of-production, motivation is mainly behavioral engineering. To be a touch cheeky, make the carrot juicier or the stick sharper.
HumanCorps argues this is why organizations get trapped in continuous transformation focused on squeezing more “cost:return ratio per worker.” It’s not that leaders are evil; it’s that the operating mindset is narrow. And once you believe that people are primarily carrot-and-stick creatures, you build systems that require carrot-and-stick to function.
But HumanCorps asserts a different foundation: maximum performance in today’s complexity depends on ownership and agency, and those are mindset states before they are policy statements.
What Mindset Actually Is (and Why It Changes Motivation)
In HumanCorps Andrew and I resist reducing mindset to buzzwords (e.g., “agile mindset,” “creative mindset”). Instead, we describe mindset as a lens: a deeply personal set of beliefs and assumptions through which you interpret the world and decide how to act. Two people can face the same situation and respond differently because they are filtering it through different lenses.
That lens determines whether work feels like:
- a transaction you endure for external rewards (extrinsic), or
- a craft you invest in for internal reasons (intrinsic).
HumanCorps ties this to the paradigmatic shift organizations must make: moving from a workforce that “checks intrinsic motivation at the door” to one that can be intrinsically motivated at scale.
Extrinsic Motivation: Powerful, Finite, and Expensive
HumanCorps defines extrinsic motivation in the classic way: it comes from outside the self as rewards or punishments. It can work. It can even produce intense effort. There is, of course, a built-in ceiling: extrinsic motivation is finite and requires ongoing reinforcement, often with escalating incentives due to diminishing returns.
Motivation research supports this dynamic. Extrinsic rewards can undermine intrinsic interest in some contexts (the “overjustification effect”), where the brain begins to interpret the activity as being done for the reward rather than for the inherent satisfaction (Greene & Lepper, 1974; Lepper & Greene, 2015). HumanCorps uses this logic to argue that organisations obsessing over extrinsic systems eventually create cultures of minimum compliance: “How many widgets today?”
Intrinsic Motivation: Boundless, But Not Automatic
HumanCorps describes intrinsic motivation as internally fueled (e.g., enjoyment, interest, challenge, meaning). It is “boundless” in the sense that it does not require constant external re-upping to persist. Intrinsic motivation doesn’t come from telling people to “be engaged.” It comes from cultivating the mindset conditions that support it.
In the workplace, we note in HumanCorps that intrinsic motivation is fueled by two aspects of mindset:
- Personal ownership: genuine belief in the organization’s purpose and responsibility for one’s contribution.
- Personal agency: genuine belief in freedom to act and make decisions that improve outcomes.
This is why HumanCorps critiques “empowerment” as only halfway; because empowerment can remain a gift from above, while agency is a belief within.
Self-determination theory aligns with this: intrinsic motivation is supported when people experience autonomy, competence, and relatedness (Deci & Ryan, 1985; Deci & Ryan, 2000). Ownership maps to internalization of purpose; agency maps to autonomy; “best quality work” maps to competence.
Shared Reality: The Social Form of Motivation Most Leaders Miss
HumanCorps adds a third motivational engine: shared reality, drawn from the work of E. Tory Higgins.
Shared reality is the motivation to align feelings, beliefs, and concerns with others, to feel connected and validated while making sense of the world. HumanCorps describes it as an antidote to the “fog” of miasma and learned helplessness: when people negotiate meaning and decisions together, isolation diminishes and agency returns.
This matters because motivation is not just internal drive; it is also social permission.
When teams share reality:
- people feel safer to take initiative,
- they accept shared decisions more readily when they helped shape them,
- resilience increases under information overload,
- and a collective identity forms that guides behavior.
Social psychology research supports that shared reality is a distinct motivational construct. People seek commonality about the world with others’ inner states, that we have a social need to feel like we are all thinking the same things (Echterhoff, Higgins, & Levine, 2009). In HumanCorps, Andrew and I note that shared reality can revolutionize habit change, but it must be balanced to avoid echo chambers.
Neuroscience: Why Mindset and Shared Reality Change Performance
Andrew and I repeatedly point out in HumanCorps that stress and uncertainty are performance killers in modern organizations. Neuroscience helps explain why extrinsic-heavy cultures struggle to produce intrinsic performance.
Under stress, the brain’s prefrontal cortex (which is central for working memory, cognitive flexibility, and judgment) becomes less effective. Stress chemistry pushes cognition toward more reactive, habitual responding (Arnsten, 2009; McEwen & Morrison, 2013). If your system motivates primarily through threat (e.g., punishment, fear of failure, constant evaluation), you biologically suppress the very capacities needed for Wisdom Age work: creativity, learning, sensemaking.
Shared reality can counter this by reducing social uncertainty and increasing felt connection, helping people stay cognitively “online.” Trust-related neurobiology is relevant here: oxytocin has been shown to increase interpersonal trust and shape how people adapt trust in social interactions (Kosfeld et al., 2005; Baumgartner et al., 2008). In organizations, trust and shared reality don’t just make people feel good; they make it more likely that people will take the social risks required for learning and contribution.
From “Motivational Wallpaper” to a Real System Shift
HumanCorps warns that mindset talk can become “motivational-wallpaper” if leaders don’t change the surrounding system, namely strategy, incentives, and power dynamics. So the question isn’t whether you run an engagement program. The question is whether your organization is designed so that intrinsic motivation is rational.
A practical shift:
- Reduce over-reliance on individual carrots and sticks.
- Increase real decision rights within clear risk envelopes.
- Anchor work in orientational purpose that connects knowledge, motivation, and action.
- Build shared reality deliberately: routines for making sense together, surfacing assumptions, and negotiating decisions collectively.
Because mindset is not a slogan. It is the lens that decides whether work is a transaction, a craft, or a cause. And shared reality is the social glue that determines whether that lens becomes a private struggle, or a collective engine.
